Andover Engineering Practice Document 2026

AI works when it is built into the software your business already runs. We build that software.

Andover Engineering is a small, senior consulting practice for mid-market companies and the founders who serve them. We design and ship software, and we make it more productive with AI — quietly, accurately, and without the theatre.

A working hypothesis, drafted plainly.

Most AI doesn't fail because the model is wrong. It fails because nobody wanted to hold it.

The companies that get value from AI aren't the ones who bought the most licenses. They're the ones who let a small, accountable team change how the work actually flows — rewriting the forms, the queues, the reports, the screens that their people already use every day.

That work is unglamorous. It is software engineering, design, and operational judgement, in that order. It is the work this firm exists to do.

  • i. AI should be a property of your software, not a tab next to it.
  • ii. Productivity is a design problem before it is a model problem.
  • iii. Ship narrow. Measure the work, not the demo.
  • iv. A senior person, fully on the floor, beats a deck and three juniors.

Three practices, one engagement.

We are hired to make the work measurably faster, not to present a strategy.

  1. A. Lead

    AI Productivity Enablement

We embed alongside an operations or product team and rebuild the parts of their software where the work is slow, brittle, or repetitive — with AI doing the parts of the job a human shouldn't have to.

    • Internal copilots and agents wired into your real systems
    • Drafting, classification, and triage built into existing flows
    • Evaluation harnesses so quality is measured, not asserted
  2. B. Substrate

    Software Engineering

Senior, hands-on engineering for the systems that matter. We come in to ship the thing — not to recommend a framework, but to write the code, own the deploy, and hand over a system your team can keep building on.

    • Net-new product builds and rebuilds
    • Platform work: data, deploy, observability
    • Untangling: the codebase that has stopped moving
  3. C. Discipline

    Design

Design is the discipline that makes software and AI usable in practice. Treated here as a first-class part of the engineering work, not a hand-off — because the interface is where the productivity actually shows up.

    • Product design for internal and external software
    • Information design for AI-assisted workflows
    • Design systems that survive contact with the team

An engagement in four movements.

Narrow, embedded, accountable.

Phase 01Wk 0–2

Map

A week or two on the floor with the team that owns the work. We map the system as it actually behaves, not as the org chart would have it. We leave with a written engagement brief and a single measurable target.

Phase 02Wk 2–8

Build

The work is built in narrow vertical slices, each shipped to real users. We instrument every slice so the team can see whether the work is actually moving the target, and adjust before momentum is lost.

Phase 03Wk 8–12

Harden

Once the work is moving the target, we harden it: evaluation harnesses, on-call playbooks, the documentation a real team will need at 11pm. The system is yours, not a tour we curate.

Phase 04Hand-off

Leave

We exit on a clean line. Your team owns and operates the work. We stay reachable, by appointment, for a quarter afterward — the relationship continues; the engagement does not.

Selected, anonymized.

What good looks like, with the names taken out.

Most of what we do is covered by NDA. The descriptions below are faithful to engagements we've led, with identifying details removed. Specifics available on request.

  • 01 — Pre-seed
    B2C SaaS · 3 eng

Building the invitation layer for exclusive, private experiences.

Engaged at the earliest stage to architect and build a host management and invitation platform targeting the exclusive, private event market. The system activates a curated host network to surface the right guests, drawing influencers and high-profile attendees through structured, relationship-aware invitation flows.

  • 02 — Growth
    FinTech · ~22 emp

AI enablement for a financial services practice built on relationships, not software.

A five-year-old financial services firm had built a strong book on personal relationships and deep market knowledge. We introduced structured AI enablement and an internal knowledge base to codify what the team already knew, optimize how they work, and extend their reach into a market that has stayed deliberately analog.

  • 03 — Fortune 100
    Apparel · +50k emp

A software design system and internal data layer for a global athletic brand.

Contracted to accelerate a software design system for one of the world's largest athletic brands. The engagement centered on structuring internal, sensitive data to enable coordination across a large, distributed workforce — connecting internal teams with brand representatives under a coherent, governed information layer.

  • 04 — Incubated
    Lifestyle SaaS

A collection platform that treats the hobby as more than an asset class.

Incubated a trading card collection management system from concept to launch. The platform combines a public catalog, advanced personal collection tools, and visually considered displays with AI-powered product detection and live market valuation — built for collectors who care about the hobby, not just the market.

One principal. One of one.

The advantage of a small practice is the person you meet is the person who does the work.

  • Two decades of shipped software, much of it boring on purpose.
  • Engineering and design leadership across regulated and unregulated industries.
  • Has shipped AI features that survived contact with a real customer.

I started Andover Engineering because the consultancies that can hold a real AI engagement are too large to actually do the work, and the boutiques that can do the work usually can't hold the engagement. This is a small practice on purpose — one senior operator, embedded, accountable, for as long as the work demands and not a day longer.

If we work together, you'll meet me at the first call and you'll meet me at the last one. There is no junior pyramid underneath. There is no AE handing you off. There is a finite, written engagement, and there is the work.

If any of this sounds like the practice you've been looking for, let's talk.

Intro calls are 30 minutes. No deck, no SDR, no follow-up sequence. If we are a fit, we'll say so. If we aren't, we'll tell you who is.
